SEO rewards whoever Google ranks. GEO rewards whoever the model can understand. The overlap between the two is only about 45 percent. If you are doing one and not the other, you are leaving half the market on the floor.
What SEO optimizes for
Search engine optimization is, at its core, a ranking game. You optimize title tags, internal links, backlinks, page speed, and keyword relevance so that Google's ranking algorithm places you high on a results page. The user is presented with ten blue links. They click one. Ideally yours. That is the entire loop.
SEO has two decades of institutional muscle behind it. The tooling is mature. The feedback loop is tight. The ROI is measurable.
What GEO optimizes for
Generative Engine Optimization is a citation game, not a ranking game. A user opens ChatGPT, Perplexity, Gemini, or Claude and asks a question in full sentences. The model returns three to five recommendations with confidence. There is no "page two." There is no click. If you are not in the answer, you do not exist in that session.
The levers are different too. Schema.org structured data (LocalBusiness, Service, FAQPage) makes your pages 3.2 times more likely to be cited. Foursquare powers 60 to 70 percent of ChatGPT's local recommendations. Bing fills the rest. NAP consistency determines whether the model keeps or discards your entity. Cited statistics inside your content lift visibility by 115 percent (Princeton, 2023). None of these are the same as "rank higher on Google."
The overlap, quantified
Research from 2024 to 2026 puts the overlap between Google's top ten results and pages cited by AI at roughly 45 percent. Eighty percent of URLs cited by AI do not appear in Google's top 100 at all. Translation: being number one on Google gets you, on average, a coin flip in the AI answer. The other half is decided by signals Google does not care about.
Where each one wins
Which should you do first
If you already have SEO running and producing leads, do not stop. It is a working pipe. Add GEO on top. The work is mostly on different surfaces (your schema, your directories, your listings) so it does not cannibalize your SEO investment.
If you have no digital presence at all, GEO is cheaper to start, faster to show results, and targets a higher-intent buyer. You can always add SEO next quarter.
If you are optimizing for local intent (plumber, dentist, HVAC, lawyer, restaurant, retail), GEO is structurally favored because AI models lean heavily on Foursquare, Bing Places, and Google Business Profile, and those directories are under-optimized by the average competitor. That is the arbitrage window right now.
